In our research, the biggest determinator of brand success is the combination of having a strong brand story and the ability to convey it to clients emotionally and empathetically across all touchpoints.
Luxury is not about selling products. Instead, it is pure emotion.
It’s about selling a dream. A feeling. A transformation.
Theater without a script is chaos
Consequently, the best and most successful luxury brands are much more than just brands. They are scripts for the most exclusive and aspirational theater plays in the world.
Every detail, from the visual identity to the service, from the product to the emotion it evokes, must be choreographed to perfection. This is why I often compare luxury brands with theatre or opera plays.
But what happens when there is no script? When the story is vague, uninspiring or worse, absent? The entire performance collapses, and this is why so many luxury brands underperform and why their repositioning efforts often fail.
Interestingly, many luxury brands today are struggling with exactly this problem. They invest in marketing, social media and collaborations, and they often hire famous CEOs and creative directors.
But they forget the foundation of it all: the story. Without a compelling and cohesive narrative, even the most prestigious brand will deteriorate. And in the fast-paced time of today, this deterioration does not take years anymore, it can happen in months.
Imagine going to a theater and realizing the actors are improvising without direction. The set design is beautiful, and the costumes are exquisite, but the story is absent.
No matter how skilled the performers are, the audience will soon feel disconnected. Luxury brands function the same way.
If there is no compelling storytelling and no strong emotional connection, the brand loses its ability to captivate. This is why brands that rely solely on heritage, product quality or status symbols are at risk.
Heritage is valuable only if it is made relevant to today’s audience. Quality alone is not a differentiator in an era where technical excellence is expected, and status symbols shift constantly with cultural and generational changes.
The only true anchor a brand has is its story. It is the emotional script that dictates every interaction.
And in many boardroom discussions I am witnessing a recurring theme: many managers underestimate the power of brand storytelling, believing that it is nothing more than a marketing campaign. Consequently, they ask their communications teams and advertising agencies to create a story.
This is fatal because a brand story is not a marketing campaign.
It’s a reflection of the core values of a brand. It requires extreme expertise to build.
It’s too important to leave it to amateurs or teams within the organization that are not empowered enough to create something authentic and bold and, importantly, a true representation of what sets the company apart and makes it unique. Brand storytelling starts at the CEO level.
The silent killers of luxury brands
The decline of luxury brands rarely happens overnight. Instead, it happens in slow, almost imperceptible steps – that, when not addressed, rapidly escalate:
First, the story becomes generic. More all category audits we do, from luxury automotive to hospitality, from jewelry to fashion, each category typically shows 90 percent or more of brands communicating directionally the same.
The result: the sea of sameness. Many luxury brands dilute their identity to appeal to a wider audience or have no distinct brand identity at all other than something product-related.
This leads to messaging that feels uninspired and interchangeable. When the story is unclear, consumers disengage at a rapid pace.
Second, inconsistency erodes trust. When brands lack a strong storytelling foundation, their marketing becomes erratic, too inconsistent and too product-focused.
Omitting the client and what the brand values mean for them. One season, they push exclusivity, and the next, mass accessibility.
This confuses customers, making them doubt the brand’s authenticity. Remember, authenticity is binary – a brand either has it or not.
There is no such thing as 90 percent authentic. Inconsistency leads to inauthenticity, which erodes trust, often to a point of no return.
Third, the experience becomes transactional. Without a clear brand story, interactions become purely transactional.
The shopping experience, customer service and digital touchpoints feel mechanical rather than inspiring. In luxury, the experience is as critical as the product itself.
I have witnessed countless mystery shopping exercises, many conducted myself, where the entire client experience was nothing but transactional. When I do sales trainings, the number one thing lacking is the adequate ability to bring the brand story across – often due to the lack of a story.
Fourth, there is a price without perceived value. Storytelling is what turns a product into an object of desire.
Without it, the price becomes hard or impossible to justify, and customers start questioning the value or abandon the brand. This is a challenge that many brands currently face.
No story, no value, I can’t say this often enough in my strategy sessions and masterclasses.
Finally, there is a failure to engage the next generation. Gen Z and younger millennials demand meaning and authenticity.
If a brand cannot articulate why it matters beyond just being expensive, it will struggle to capture their attention. These younger consumers gravitate towards brands that align with their values and aspirations, and underestimating Gen Z now means not having a present and a future.
The power of extraordinary storytelling
The luxury brands that continue to thrive are the ones that master the art of storytelling. Hermès, Rolex and Patek Philippe have built legacies that extend beyond their products.
Every campaign, every touchpoint and every client interaction reinforces a deeply rooted brand story. They are not just selling luxury.
They are inspiring clients by making them a participant in an extraordinary, emotionally charged universe.
Take Rolex: the brand is what I call a master storyteller. Rolex’s perpetual quest for excellence, the philosophy of the founder Hans Wilsdorf, is transmitted through precise and non-compromising client-centric brand storytelling, reflecting a relentless pursuit of perfection that resonates with its owners.
Rolex has positioned itself as a symbol of achievement and success because of relentless dedication. For Rolex owners, wearing the watch becomes a personal statement of their own dedication to excellence.
Wearers often see their timepieces as a symbol of their ambition and drive to excel in their respective fields.
Or, take Patek Philippe. Their “You never actually own a Patek Philippe” promise is one of the most brilliant examples of emotional storytelling in luxury.
They don’t sell watches. They sell pieces of art, a brand that becomes part of creating a legacy, an intergenerational connection, a symbol of success that transcends time.
Luxury brands must act now
Practically all brands that do not engage in emotional storytelling that sets themselves apart are currently in rapid decline. Their desirability is eroding.
Once that happens, rebuilding trust and exclusivity becomes nearly impossible. It’s not just trust with clients; investors also watch closely. The solution is simple yet incredibly difficult: create and execute a brand story so powerful that every client touchpoint feels like an extraordinary inspiration.
It takes utmost dedication and precision, but when implemented well, it’s worth millions, in some cases billions.
Luxury is never just about the product. Luxury is about the story the product tells.
Without a compelling brand story, even the most prestigious brand will fade into irrelevance. Don’t let this happen.
